Fractional COO

An in-the-trenches executive

For CEOs who need an experienced COO without a full-time hire, I step in to align strategy to execution, build the leadership bench, and install the systems that let the business run.

01

Strategy-to-execution alignment

Translate the board and CEO-level vision into an actionable plan that the entire company can run.

02

KPI and OKR performance systems

Install measurement and accountability practices so leaders see what matters and own the outcomes.

03

Operational and tech transformation

Modernize the bottle-necking systems, processes, and structures that determine whether strategy becomes results.

Fractional COO

More than a coach.
An embedded operator with skin in the game.

Many leaders rely on coaches or consultants who advise from the sidelines and leave the execution to you. As a Fractional COO, I operate differently.

I step inside your organization as an embedded executive to turn ambitious strategy into disciplined reality — on a part-time, retained basis, typically one to three days per week. The work is to align strategy with execution, install operating cadence, and develop the leadership bench.

What that looks like
  • Engagement formats Range from a focused 90-day diagnostic to multi-quarter retainers, scoped to the moment your organization is in.
  • Right-fit organizations Scaling enterprises, regulated or multi-state organizations, mission-driven nonprofits, and companies in turnaround or transformation moments where structure is missing.
  • Advisory & board roles Beyond retainers, I take on advisory and board seats where the leverage is highest.
  • The Perceptive Leader system The proprietary operating framework I use with executives navigating complexity, ambiguity, and growth.
  • A free introductory call The first 30-minute conversation is no-obligation — we use it to determine fit on both sides before discussing scope or fees.
Founder & Creator

The system behind every engagement.

I am the founder and creator of the PRISM framework — a leadership and organizational operating system that gives executives the clarity to lead, the structure to align their teams, and the discipline to deliver.

Layer one · Philosophy

The Perceptive Leader.

A leadership philosophy built on three core principles and nine daily practices. It shapes how a leader sees, decides, and shows up. It's the foundation everything else is built on.

  • Assume good intent in every situation
  • Go and see, rather than rely on filtered reports
  • Insist on real options before any decision is made
  • Lead with humility, curiosity, and steady judgment

Layer two · Operating system

The PRISM Framework.

A six-element operating system covering Perception, Roles, Indicators, Strategy, and Momentum — with more than 25 connected tools and an AI assistant that keeps the rhythm alive between meetings.

  • Structured weekly leadership rhythms
  • Indicators that reflect real organizational health
  • Built-in accountability loops and decision discipline
  • AI-assisted issue surfacing and follow-through

How Gordon uses it In his consulting practice

My fractional COO engagement to your company will run on PRISM. I install the operating cadence, equip the leadership team with the tools, and use the AI assistant to surface issues, track indicators, and keep execution honest week to week. Clients don’t just gain a senior operator; they gain a system that keeps producing clarity, alignment, and results long after the engagement ends.
